1. The duplication lie

Industry research puts first-year washout at 50 to 90% of new agents: roughly one in ten gone by month three, a third by month six, nearly half inside the year. The industry's answer has been motivation. More calls, more mindset, more Monday meetings.

But your recruits aren't quitting because they lack belief. They're quitting because they got a login and a pep talk while your top producer runs on systems that live in their head.

Ask your best agent what they actually do and you'll get vibes: "I just follow up fast, I stay in front of people." Underneath the vibes is a machine: a pipeline, a booking calendar, confirmation texts, a follow-up rhythm. The machine is invisible, so it can't be duplicated. The fix isn't teaching the vibes. The cheapest retention levers in the research are boring: clear milestones, weekly cadence, and pipeline reviews. All of them schedulable:

5. The agent-site-in-a-box model

Here's the install: one sub-account per agent, one snapshot for the whole org. Every agent gets their own site, their own pipeline, their own booking calendar, follow-up automations, and review engine, all stamped from the same master system. Your best producer's machine becomes the org default. Duplication stops being a speech and becomes a deploy.

Read your IMO agreement carefully. Some contracts quietly assign not just your commissions but your downline's book to the upline. The org you build might not be yours.
